Case study · AFL Global · Bilingual, multi-cohort

An AI-skeptical EHS team, building the capability themselves.

AFL Global is a North American manufacturer of fiber-optic and connectivity infrastructure. Their environment, health, and safety (EHS) team brought me in to build AI capability, in English and Spanish, with a predictive safety pilot alongside.

The work

Situation, approach, what's emerging.

Situation

Past the hype, protective of the real work.

The AFL team had seen the AI sales pitch a dozen times. They wanted practical AI that respected the work: incident analysis, procedure review, audit prep.

Larry Pearlman, VP of Environment, Health, Safety and Sustainability (EHSS), wanted two things: a team that uses AI day to day, and a pilot testing whether organizational variables (training cadence, attendance, maintenance overdues) explain injury patterns that lagging indicators can't. His framing: the sites should do this for themselves.

Approach

A capability program and a predictive pilot, in parallel.

Four cohorts built around the WISER Framework, each taught in its first language: Monterrey in Spanish, Canada and Duncan in English.

Alongside it, a working group across HR, EHS, maintenance, operations, and IT: six hypotheses, plus a narrative workstream that gives operators and supervisors a voice, not only data.

What's emerging

Not adopting a tool. Building capability.

Already true: an EHS function that moved past AI skepticism without losing it, and a shared language for how organizational variables shape safety.

The pilot is running now. The capability program is mid-delivery. Specific outcomes will be reported here when they are earned, not before.

Want to hear when the results land? They'll go to The Signal first.

What we learned

Two things that travel.

Bring them to your operation and see what shifts.

Make work visible before you make it efficient.

Every EHS team wants to redesign the reporting first. The ones who hold the gain start by surfacing the real work. The redesign becomes obvious. Sometimes it isn't the one you thought you needed.

AI is a workload move, not a headcount move.

The agents we build don't reduce roles. They reduce documentation hours. That's what makes adoption easy: people get their afternoons back, not a layoff notice.

Bring me a specific pain. We'll start there.

No two engagements look the same. They share the same shape.
